1、总 则为了配合公司广泛开展7S 活动,特初步编写 7S 员工手册,热忱希望广大员工对该手册勤学、深领会、常行动、并循序渐进,持之以恒,不断规范自己的日常工作,为工作的稳步发展打下坚实的基础。1.7S的由来7S 起源于日本,这是日本企业独特的管理办法.它包含了((Seiri)、整顿(Seiton)、清扫(Seiso)、清洁(seiketsu)、素养(Shitsuke)“安全”(Safety)、“节约”(Saving)。)管理方式,保证了公司优雅的生产和办公环境,良好的工作秩序和严明的工作纪律,同时也是提高工作效率,生产高质量、精密化产品,减少浪费、节约物料成本和时间成本的基本要求。2.7S执行目

2、的:通过规范现场、现物,营造一目了然的工作环境,培养员工良好的工作习惯,其最终目的是,提升人的品质养成良好的工作习惯。3.7S管理与其它管理活动的关系:3.1 7S是现场管理的基础,是全面生产管理TPM 的前提,是全面品质管理TQM 的第一步,也是 ISO9000有效推行的保证;3.2 7S管理能够营造一种 人人积极参与,事事遵守标准 的良好氛围。有了这种氛围,推行 ISO、TQM 及 TPM就更容易获得员工的支持和配合,有利于调动员工的积极性,形成强大的推动力;3.3 实施 ISO、TQM、TPM等活动的效果是隐蔽的、长期性的,一时难以看到显著的效果,而 7S管理活动的效果是立竿见影。如果在

3、推行 ISO、TQM、TPM 等活动的过程中导入7S管理,可以通过在短期内获得显著效果来增强企业员工的信心;3.4 7S管理是现场管理的基础,7S管理水平的高低,代表着管理者对现场管理认识的高低,这又决定了现场管理水平的高低,而现场管理水平的高低,制约着ISO、TPM、TQM 活动能否顺利、有效地推行。通过7S 管理活动,从现场管理着手改进企业 体质,则能起到事半功倍的效果。4.7S的适用范围:凡与本公司有关的区域,办公场所、生产现场、库房、仓储和厂房区域、生活区、食堂等均适用。7S 构成要素之间的关系一.7S管理的定义、目的、实施要领:1.1S-整理1.1 定义:1.1.1 将工作场所任何东

4、西区分为有必要的与不必要的;1.1.2 把必要的东西与不必要的东西明确地、严格地区分开来;1.1.3 不必要的东西要尽快处理掉;1.1.4 正确的价值意识-使用价值,而不是原购买价值。1.2 目的:1.2.1 腾出空间,空间活用;1.2.2 防止误用、误送;1.2.3 塑造清爽的工作场所:生产过程中经常有一些残余物料、待修品、返修品、报废品等滞留在现场,既占据了地方又阻碍生产,包括一些已无法使用的工夹具、量具、机器设备,如果不及时清除,会使现场变得凌乱。1.2.4 生产现场摆放不要的物品是一种浪费;1.2.5 即使宽敞的工作场所,将俞变窄小;1.2.6 棚架、橱柜等被杂物占据而减少使用价值;1

12、不要的判别基准;1.3.3 将不要物品清除出工作场所;1.3.4 对需要的物品调查使用频度,决定日常用量及放置位置;1.3.5 制订废弃物处理方法;1.3.6 每日自我检查;2.2S-整顿2.1 定义:2.1.1 对整理之后留在现场的必要的物品分门别类放置,排列整齐;2.1.2 明确数量,有效标识。2.2 目的:2.2.1 工作场所一目了然;2.2.2 整整齐齐的工作环境;2.2.3 消除找寻物品的时间;2.2.4 消除过多的积压物品;注意点:这是提高效率的基础。2.3 实施要领:2.3.1 前一步骤整理的工作要落实;2.3.2 需要的物品明确放置场所;2.3.3 摆放整齐、有条不紊;2.3.

20、6 ZZ5X5R10Y2Q7标识方法-放置场所和物品原则上一对一表示;1.现物的表示和放置场所的表示;2.某些表示方法全公司要统一;3.在表示方法上多下工夫。整顿的 3 定 原则:定点、定容、定量:1.定点:放在哪里合适;2.定容:用什么容器、颜色;3.定量:规定合适的数量。整顿的结果:1.要成为任何人都能立即取出所需要的东西的状态;2.要站在新人和其它职场的人的立场来看,什么东西该放在什么地方更为明确;3.要想办法使物品能立即取出使用;4.另外,使用后要能容易恢复到原位,没有回复或误放时能马上知道。3.3S-清扫3.1 定义:3.1.1 将工作场所清扫干净;3.1.2 保持工作场所干净、亮丽

21、;3.2 目的:3.2.1 消除赃污,保持职场内干净、明亮;3.2.2 稳定品质;3.2.3 减少工业伤害;注意点:责任化、制度化。3.3 实施要领:3.3.1 建立清扫责任区(室内、外);3.3.2 执行例行扫除,清理脏污;3.3.3 调查污染源,予以杜绝或隔离;3.3.4 建立清扫基准,作为规范;3.3.5 开始一次全公司的大清扫,每个地方清洗干净;3.3.6 清扫就是使职场进入没有垃圾,没有污脏的状态,虽然已经整理、整顿过,要的东西马上就能取得,但是被取出的东西要达到能被正常使用的状态才行。而达到这种状态就是清扫的第一目的,尤其目前强调高品质、高附加价值产品的制造,更不容许有垃圾或灰尘的

29、法;4.2.5 制订考评、稽核方法;4.2.6 制订奖惩制度,加强执行;4.2.7 高阶主管经常带头巡查,带动全员重视7S活动。4.3 实施要领:4.3.1 7S活动一旦开始,不可在中途变得含糊不清。如果不能贯彻到底,又会形成另外一个污点而这个污点会造成公司内保守而僵化的气氛:我们公司做什么事都是半途而废、反正不会成功、应付应付算了。要打破这种保守、僵化的现象,唯有花费更长时间来改正。6.5S-素养6.1 定义:6.1.1 通过晨会等手段,提高员工文明礼貌水准,增强团队意识,养成按规定行事的良好工作习惯;6.2 目的:6.2.1 提升人的品质,使员工对任何工作都讲究认真;注意点:长期坚持,才能
