1、20XX年营销网建工作总结(20XX 年 11 月 28 日)20XX 年,客户服务科在县局(分公司)的正确领导下,在营销中心的直接指导以及其他科室的大力支持与配合下,认真贯彻落实年初省、市烟草工作会议及局长经理座谈会精神,紧紧围绕“上水平、创一流”的目标,以开展“知行同心服务品牌建设年”为主线,以“卷烟销售调优竞赛”、”品牌培育明星团队、明星个人竞赛”、“六无达标竞赛”活动为抓手,重销量、保增长;重要务、育品牌;重基础、抓网建;重规范、严管理;深入开展市场营销服务优质化建设,不断提升经济运行及网建管理水平。营销网络建设水平在市公司前三季度验收考核中,取得了两个第一名,一个第二名的好成绩。行业

2、重点品牌销售增幅名列全市第一。客户经理职能转变与考核管理试点课题、2431差异化服务创新课题稳步推进,取得明显实效。物流配送线路整合、全市大配送、首尾相连试点工作取得圆满成功。在全市“市场营销上水平”论文研讨、“江苏烟草成立三十周年”征文、创建优秀地市级公司知识竞赛、品牌营销方案策划竞赛活动中分别取得了一二三等奖。与办公室一道圆满承办了全市第三季度经济运行分析会。一、主要营销网建指标完成情况。(数据为 1-11 月)1、卷烟销量。销售卷烟23335 箱,同比 22693 箱,增长了 2.83%。2、销售结构。实现销售收入38486 万元,同比33304万元,增长了15.6%;单条销售结构65.

3、97元/条,同比58.70 元/条,增长 12.38%。3、重点品牌。全国性重点品牌销售10940 箱,同比 7955箱增长 37.5%。4、低档卷烟。低档烟销售 5762 箱,完成全年计划的96%。5、电子商务。电子结算率100%,电子结算成功率99%。网上订货客户达3825 户,网上订货率为95.27%,圆满完成既定目标任务。6、差异化服务。差异化订货客户805 户,固化率为20.02%。7、功能终端。顺利建成435 户功能店客户,超额完成市公司下达的400 户建设任务。8、物流配送。送货准确率为100%,送货到户率为100%。二、主要做法。(一)以卷烟销售为中心,着力“四个强化”,确保经

12、两节”前后、销售淡季以及年底的市场开展专题调研,强化对信息采集点的日常监测反馈工作,高度重视数据的准确性以及重点牌号市场表现,适时掌握市场动态,努力调控好市场。三是强化重点品牌的精准营销。作为商业企业,努力为工业企业搭建公平竞争的舞台,协同营销,共同发展。从今年的市场来看,行业重点品牌市场表现良好,后劲十足,为了切实履行好培育品牌的首要任务职能,我们扎实开展品牌培育明星团队与明星个人竞赛活动,在客户经理中开展品牌分析,品牌培育明星与品牌营销方案策化活动,重点关注黄鹤楼、黄山、七匹狼等重点品牌精准营销。并且紧跟发展要求,由高度关注铺货率向动销率转变。在去年“三个一”(一户一户劝、一条一条铺、一天

20、位思考,从客户的角度出发,进一步细分市场,对“八级”组合进行微调,并根据不同的客户组合、需求程度、销售季节、货源供应情况实施不同的起订量标准,进一步对货源供应实施合理有效配置,提高客户需求与货源供应之间的匹配度,不断提升货源满意度水平。(二)以服务客户为宗旨,狠抓“六项举措”,不断提升客户满意度。今年以来,我们将服务客户作为网建工作的重点来抓,采取了六项扎实有效的措施,在每季度的考评验收中,效果越发明显,没有出现一起这客户投诉现象。一是构建“2431”差异化服务体系。根据现有卷烟零售终端不同的店面形象、经营能力、服务需求,将其划分为“功能店”、“形象店”、“达标店”、“基本店”四种类型,形成梯

28、S6J8S1 ZH1D10Y9W3X8上,进一步加强对全县广大零售户的宣传。三是指定专人负责满意度调查。每天以电话抽查的方式开展客户满意度调查,每天不少于60 户,上午30 户、下午 30 户,并及时做好网上通报、客户咨询、投诉受理与处理等相关工作。同时抓住矛盾焦点,重点 抽查“落后户”。通过对落后户再三的宣传,使“落后户”理解、配合、直到满意。四是与移动公司合作,建立信息群发平台。在客户经理拜访服务、电话服务、飞信服务、QQ 服务的基础上,积极与县移动公司签订合作协议,搭建与客户沟通信息平台,通过MAS 移动代理服务器,每10 天群发一次信息,进行重点提示。五是在固定电话上粘贴标签。我们自己

29、印制了4000 余张 省公司电话小标签,并将其粘贴在客户的固定电话上,让客户更加直观了解,便于记忆。六是货源供应尽量照顾到弱小客户。针对销售淡旺季的不同,按照“控制大户、稳定中户、扶持小户”的要求,在货源投放上尽量向弱小客户倾斜。(三)以终端建设为重点,明确“六个步骤”,有条不紊推进第二阶段功能终端建设。从今年开始,加强零售终端建设是网建的主攻方向,我们积极贯彻落实江苏烟草第二阶段卷烟零售终端建设工作指导意见以及市公司实施方案,明确“六个步骤”稳步推进功能终端建设。截止11 月底,完成功能终端建设435 户,超额完成市公司下达的400 户建设任务。一是成立组织,强文档编码:CS9L4I6R1B
